๐ Growth Plan: BEAM TEAM Connecticut
Crew notes, Oct 8, 2026. The goal: grow CT from 3โ4 reps into a 30+ rep office within about 3 months, with Ahmad and the crew as team leads. Sources are tagged and listed at the bottom (P = read in full, U = unverified). Targets are our own plan, not company numbers.
Where we stand
- 3 reps now (Ed, Adam, Joe). 4 once Joel lands.
- Team goal: 120 sales. 101 were left on Oct 8, so that's about 6 a day as a team.
- About 150,000 fiber leads across CT, and we can work anywhere in the state.
1. Recruiting: who to hire
Best sources, in order
- Referrals from producing reps. RepCard calls this the single best hiring signal: the candidate already trusts someone on the team and comes in with realistic expectations. Pay a real cash referral bonus. [REPCARD-R]
- People who've sold in the field before (pest, solar, roofing, security). Every big D2D vertical has active rep groups. [SPOTIO]
- Veterans, trade schools and community colleges. Underrated sources for grit and structure. [SPOTIO]
- Spread effort across 3โ4 sources, and track which one produces reps who last 90 days. Double down on that one. [SPOTIO]
What to screen for
- Resilience, not just "hungry". Ask: "Tell me about a time you heard no ten times in a row. What did you do next?" [SPOTIO]
- Ownership. "What do you do when results fall short?" Strong candidates don't blame the leads, the manager or the market. [REPCARD-R]
- Grit is studied as a performance predictor. One study of 307 salespeople looked at whether it helps hiring and retention, so use it as one signal, not the only one. [GRIT]
- Been measured before: "What's a target you've been held to, and how'd you do?" [REPCARD-R]
Red flags: vague work history, getting defensive about past performance, "sales is sales" (D2D isn't inside sales), and no transportation or schedule flexibility. [SPOTIO]
The highest-leverage step: a half-day ride-along audition with our best rep before the offer. Watch how they handle the doors. [SPOTIO]
2. First 30 days: onboarding and ramp
- Before day 1: give them a written, honest picture of the first 30 days. The rep who quits in week 2 was usually lost in the hiring talk. Clear eyes means they stay. [REPCARD-T]
- Week 1: product and process cold (top 10 objections, every plan and price), then supervised field time. A debrief at the end of every day. [REPCARD-O]
- Week 2 is the danger week. That's when most early quitting happens. Pair them with a vet, check in daily. [REPCARD-O]
- Get the first sale fast. Give new reps fresh streets, not burned ones. Rework calls this the single biggest lever in the first two weeks. Teams that ramp reps in under 2 months keep 72% of them, against 51% for slower ramps (SPOTIO 2026, as cited by Rework). [REWORK-O]
- First sale = public shout-out right away, in the group, not at the end of the month. [REPCARD-O]
- Show them their own progress (knocks โ talks โ sales). A rep who sees their contact rate climb stays even before the closes come. [REPCARD-T]
3. Scaling roadmap (our plan)
| When | Reps | Team leads | Focus |
|---|---|---|---|
| Now โ Oct 25 | 3โ4 | โ | Hit 120. About 6 sales a day. Lock in the pitch that's working (the yes-ladder, tonality). |
| Late Oct โ mid Nov | 6โ10 | Ed + 1 | Each rep refers 1 person. Run ride-along auditions. Every new hire gets a vet partner for the first 2 weeks. |
| Mid Nov โ Dec | 10โ20 | 3 (1 lead per ~6 reps) | Split CT into team territories. Daily numbers by team. Recruiting runs every week, not only when someone quits. |
| Jan | 20โ30+ | 4โ5 | Office-level reporting: the whole company sees CT's numbers. Promote leads from inside. |
Weekly targets to 120: with 101 left on Oct 8, that's ~42 sales a week with 3 reps, and about 10โ11 per rep per week. When Joel lands, ~8 per rep per week covers it. Track it daily in the group.
Why recruiting has to run constantly: SPOTIO's 2026 report found 68% of B2C field sales orgs have annual turnover of 30% or higher. Plan to hire more than the headcount you want. [SPOTIO]
4. Team-lead skills
- Coach, a lot and well. CEB/Challenger research: good coaching can close a seller's gap to goal by up to 19%. Bad coaching hurts nearly twice as much as good coaching helps. [COACH] Korn Ferry 2023 (as cited by SoloFire): consistent coaching went with 32% higher win rates. [SOLOFIRE, U]
- Ride-alongs: one per new rep per week. Model one door, watch three, give one fix. Never give five fixes.
- 20-minute morning meeting: wins and numbers โ one micro-training (one objection, one new line, role-played by 2 reps) โ pair-ups (vet + new rep for the first 90 minutes) โ go. If someone had a breakthrough line yesterday, make it today's training. [D2DCON]
- Accountability: everyone posts knocks / talks / sales in the group every night. Leaderboards work because people can see themselves getting better. [REPCARD-T]
- End-of-meeting suggestion: one small tip from the suggestion box, then out the door.
5. Territory strategy for the 150k leads
- Log every door: outcome (not home, not interested, callback, sale, do not knock) plus time. A 20-rep team can rack up 150kโ250k door interactions in a season, and most companies use about 2% of that data. [REWORK-T]
- Build a revisit queue: not every "not home" is worth a second knock, and not every "not interested" is closed forever. Revisit not-homes at a different time of day. [REWORK-T]
- Peak hours on the best streets: weekday evenings and Saturday daytime. Sunday is weak. [KNOCKBASE]
- New reps get fresh ground. Vets work callbacks and tougher streets. [REWORK-O]
- Cluster by town so each team owns an area. Ride the neighbor effect: a sale on a street is proof for the next 5 doors.
- Newly lit areas first. The window right after fiber arrives, before the competition reacts, closes best. [FIBER-LL]
6. Five moves this month
- Hit 120. Post the countdown every night.
- Referral bonus for recruits: each of us brings one person to a ride-along audition before the end of October.
- Write the "honest first 30 days" one-pager and the 10-question interview so hiring is ready the day Joel lands.
- Start the door log (outcomes and times) so the revisit queue and best-street list build themselves.
- Lock the 20-minute meeting format with one micro-training a day, and record it so new reps can learn from it.
Later: cross-selling (when solar and roofing launch)
- Follow up with our fiber customers first: "How's the internet running?" A happy customer is the warmest lead there is.
- Then ask about the roof and solar, and for neighbors. Start with the people who already said yes to us.
